How to explain agent readiness to your leadership team
The case for agent readiness is not a forecast about how large agentic commerce will become. It is that a store can be absent from it without any signal, that the absence is usually accidental, and that most of the remedy is data hygiene which pays for itself elsewhere. Framed as a bet on a trend it invites an argument about the trend. Framed as an unmonitored failure it invites a decision.
The case for agent readiness is not a forecast. If you present it as a bet on how large agentic commerce will become, you will get an argument about how large agentic commerce will become, and that argument has no resolution and no deadline.
The stronger framing is narrower and checkable: a store can be absent from this channel with no signal at all, the absence is usually accidental, and most of the fix is work that pays for itself anyway.
Lead with the silence, not the size
The thing that makes this different from other channel questions is that failure is invisible. There is no bounce, no abandoned cart and no complaint, because the shopper never arrived and the agent did not file a ticket. Absences do not appear in reports.
That is a governance point rather than a growth point, and governance points are easier to fund. You are not asking anyone to believe a projection. You are pointing out that a number nobody is watching could be zero for a reason nobody chose.
Size it with your own floor
Bring a measured lower bound from your own logs rather than an industry figure. An aggregate statistic about all of retail describes a population your store is not a sample of, and someone in the room will say so.

Ask for the boring work
Almost everything required here is data hygiene: prices and availability as structured data, shipping and returns published as text, a checkout that works signed out on a phone, an accurate feed. All of it improves search, ads and ordinary conversion regardless of what happens to agentic commerce.
That framing is both more accurate and easier to approve than anything with AI in the project name, and it does not require anyone to agree with you about the future.
The smallest useful ask
Permission to read the bot rules, and permission to run one purchase attempt against the live store. Both are cheap and neither commits anyone to a strategy. Either can produce a finding that ends the debate on its own, which is usually the fastest route to the decision you wanted.
